Start with the Agentic Product

The move has an order, and it starts with the product. From there it runs to how you price the product, then to the plumbing that bills for it, then to the way you sell it and pay your reps. The pieces overlap, because each one leans on the one before it. But this is the direction the change runs, and getting the order right is what keeps it from stalling.

Before anything else, the product has to change. The whole reason any of this works is that the AI now does the work a person used to do. So the first move is building that: the agent that resolves the ticket, finds the lead, runs the task. Intercom pointed its whole product team at building Fin. HubSpot built Breeze into its CRM, where the agent could see each customer's data and history. Until that product exists and works, there is nothing new to price.

It also has to be good enough to charge for before you charge for it, a test we apply hard at Monetizely. When Intercom put $0.99 per resolution live, it was sure enough of Fin to back the price with a guarantee: up to a million dollars refunded if Fin missed its resolution targets. Fin resolved only about a quarter of conversations at its June 2023 launch and has since climbed past two thirds. HubSpot's CEO framed the same idea as conviction. You price with confidence in the product you believe in. The product earns the price, not the other way around.

And you have to change what the product is in the customer's mind. You are moving it from "software your team uses" to "a system that does the work," and the story has to move with it. Intercom went from a customer messaging tool, to a support tool built around AI, to a "Customer Agent" so central that in May 2026 the company renamed itself Fin and put all 1,400 employees under the agent's name. HubSpot went from a CRM to what its CEO now calls an "agent to customer platform," where you pay for resolved chats and qualified leads, not logins. That story, carried by marketing, is what lets a customer who has bought seats for five years accept a bill based on results.
