The seven layers are present in every monetization stack, but they are not evenly loaded. Where the weight sits depends on how the company sells, and the gap between an online, self-serve business and an enterprise, sales-led one is wide enough that the two end up building substantially different systems out of the same seven boxes.
For an online, product-led business, a developer signs up with a credit card and self-serves, the bookends are thin. There is no quoted deal, so Layer 1 collapses from a CPQ system into a pricing page and a checkout flow: the customer selects a published plan rather than negotiating a custom one. The back end is lighter too, because standard subscriptions and metered usage recognize far more cleanly than bespoke multi-year contracts. The engineering weight concentrates in the middle: metering and rating at high volume, entitlements enforced in real time across thousands of small accounts generating millions of events. The defining problem is scale.
For a B2B, sales-led business, an enterprise negotiates a contract through a deal desk, the bookends are heavy. Layer 1 is load-bearing because every deal is bespoke, with committed spend, custom rates, and negotiated terms the runtime then has to honor. Layer 7 is load-bearing because revenue recognition spans multi-year terms and multiple performance obligations, which is where ASC 606 becomes hard. And the integration burden is precisely the work of wiring those heavy bookends into the runtime middle. The defining problem is complexity, not volume.
Most companies of any ambition eventually do both. A product-led business that adds an enterprise sales motion, the standard path for a company moving up-market, discovers that it now has to grow a CPQ layer and a heavier ERP integration it never needed, on top of the high-volume middle it already runs. The stack does not change shape. The layers that were thin get thick.
The implication is that there is no universal reference architecture. A self-serve API company and an enterprise platform have the same seven layers but build substantially different systems on them, so the right design follows from a company's go-to-market motion rather than from a template borrowed elsewhere.
